Monday list for 2026-10-12

Fernhill Tea Co. (fictional) · from the week 2026-10-05 to 2026-10-11 · currency USD

Goals: Grow repeat orders from email into the holiday season without hurting deliverability.

Read-only analysis. This tool reads exported reports; it cannot connect to Klaviyo, change a flow, or send or schedule an email. A person makes every change.

Moves on the list: estimated gain $404.88 a week; revenue exposed by deliverability problems $1,052.32 this period. Estimates keep 50% of a gap seen in past sends (rules.estimate_keep_pct); they are not promises.

# Move Kind Figure Done by Done on
M1 Find out why opens to “Full list” fell before sending to all of it again protect $938.71 revenue exposed
M2 Pause sends to “Lapsed 180d” and clean it before the next one protect $113.61 revenue exposed
M3 Move your Tuesday 10:00 campaigns to Thursday 19:00 send time $205.79 estimated gain
M4 Build a browse abandonment flow build flow $113.40 estimated gain
M5 Fix the Welcome Series flow fix flow $85.69 estimated gain

M1 · Find out why opens to “Full list” fell before sending to all of it again

Do this: Opens to “Full list” fell well under its usual level. If Klaviyo shows opens by email domain (Gmail, Outlook, Yahoo), check which one dropped; a drop at one provider points to its spam folder. Check whether anything changed in your sending setup this week: sending domain, SPF, DKIM, DMARC, or a new link or image host. Check that “Full list” still means what it did; a changed definition shows the same pattern. Until you know, send to the engaged part of “Full list” only.

Why: Deliverability alerts D3: D3 open collapse 22.6% against 25.8%.

Revenue exposed: $938.71 this period = revenue this period from campaigns C43 behind D3.

Inputs:

  • revenue exposed: 938.71 (work/deliverability.json D3)

Evidence: D3, C43.

M2 · Pause sends to “Lapsed 180d” and clean it before the next one

Do this: Stop sending campaigns to “Lapsed 180d” until it is cleaned. In Klaviyo, rebuild “Lapsed 180d” to leave out profiles with no open or click in your chosen window (90 days is a common starting point), and check where these addresses signed up. Put the unsubscribe link where it is easy to find; people who can't find it press spam instead. If you use Google Postmaster Tools, check your domain's spam rate for 2026-10-08.

Why: Deliverability alerts D1, D2: D1 complaint 0.181% against 0.100%; D2 bounce spike 3.62% against 1.00%.

Revenue exposed: $113.61 this period = revenue this period from campaigns C42 behind D1, D2.

Inputs:

  • revenue exposed: 113.61 (work/deliverability.json D1, D2)

Evidence: D1, D2, C42.

M3 · Move your Tuesday 10:00 campaigns to Thursday 19:00

Do this: In Klaviyo, schedule next week's Tuesday 10:00 campaigns for Thursday 19:00 instead, same segments and content, and read the result in the next audit. If your platform can split one send by time, run the send-time test in the A/B test plan instead.

Why: Thursday 19:00 (B3, 6 campaigns) beats Tuesday 10:00 (B1, 13 campaigns) by $0.037 revenue per recipient against each campaign's segment median. Past sends, not a test.

Estimated gain: $205.79 a week = 11,004.6 average weekly delivered at Tuesday 10:00 x $0.037 x 50% keep.

Inputs:

  • average weekly delivered at Tuesday 10:00 (143,060 over 13.0 weeks): 11,004.6 (work/send_time.json B1)
  • segment-adjusted revenue per recipient gap: 0.0374 (work/send_time.json best_vs_most_used_gap (B3 vs B1))
  • keep share (rules.estimate_keep_pct): 50 (config)

Evidence: B3, B1.

M4 · Build a browse abandonment flow

Do this: In Klaviyo, create a browse abandonment flow. Start with one email that goes out soon after the trigger, then add a second once it has run for two weeks. Draft it with /draft-campaign and paste it in; turn it on yourself when it reads right.

Why: No flow name matches the browse abandonment words in [coverage] (G3 in work/flows.json).

Estimated gain: $113.40 a week = 184.9 weekly entries x $1.227 median flow revenue per recipient x 50% keep.

This estimate uses a rough rule of thumb from the [reference] section of your settings, not your data. Replace it with your own number when you have one.

Inputs:

  • weekly entries = list size x weekly entry share: 184.9 (computed here)
  • list size: 18,486 (work/list_growth.csv L91)
  • weekly entry share (ROUGH RULE OF THUMB, reference.browse_abandon_weekly_entry_pct): 1 (config)
  • median flow revenue per recipient: 1.2266 (work/flows.json median_flow_rpr (median revenue per recipient of 4 flows, 2026-10-05 to 2026-10-11))
  • keep share (rules.estimate_keep_pct): 50 (config)

Evidence: G3.

M5 · Fix the Welcome Series flow

Do this: In Klaviyo, open flow “Welcome Series”. Start with message “Email 2 - Our story” (lowest revenue per recipient, $0.163). Check that any discount code still works, every link lands on a live page, and the trigger and filters haven't changed. Compare with the version that ran before the drop.

Why: Revenue per recipient $0.264 against its own 12-week median $0.548 (FL2, flag act).

Estimated gain: $85.69 a week = 603.0 weekly delivered x ($0.548 - $0.264) x 50% keep.

Inputs:

  • weekly delivered: 603 (work/flows.json FL2)
  • reference revenue per recipient (its own 12-week median): 0.5483 (work/flows.json FL2 rpr_median)
  • current revenue per recipient: 0.2641 (work/flows.json FL2)
  • keep share (rules.estimate_keep_pct): 50 (config)

Evidence: FL2, F102, F103, F104.

  • M6 Write more subject lines with a personalised merge tag such as a first name: $72.36 estimated gain (31,446 delivered this period x 66.7% of campaigns that could change x $0.007 revenue per recipient gap x 50% keep).
  • M7 Build a win-back flow: $45.32 estimated gain (73.9 weekly entries x $1.227 median flow revenue per recipient x 50% keep).
  • M8 Write fewer subject lines with a number: $16.75 estimated gain (31,446 delivered this period x 33.3% of campaigns that could change x $0.003 revenue per recipient gap x 50% keep).

Nothing here has been changed in your email platform. Mark each move done in the CSV next to this file (done_by, done_on) so next week's audit can be read against what changed.
